A headset overhaul is the full-service treatment for the bearing assembly that lets you steer your bike. We pull the fork, strip the headset completely, clean every component, inspect the bearings and races, regrease (or replace bearings if they’re worn), and reassemble everything to spec. At Bell Lap Cycleworks, a headset overhaul is $30 and returns your steering to factory-smooth condition.
This goes beyond a simple headset adjustment. An adjustment tightens things up and eliminates play — it’s the right call when the bearings are still in good shape but have loosened. An overhaul is what you need when the bearings themselves are contaminated, worn, or damaged, and no amount of tightening will fix the gritty, notchy, or rough feeling in the steering.
What’s Included
A headset overhaul at Bell Lap is a thorough, methodical process:
- Complete disassembly: We remove the stem, spacers, top cap, compression ring, and fork — pulling the entire steering assembly apart so we can access every bearing surface.
- Bearing removal and inspection: We pull the bearings (cartridge or loose ball, depending on your headset type) and inspect them for pitting, corrosion, roughness, or damage. If they spin rough or have visible wear, they get replaced.
- Race inspection: We check the headset cups pressed into the frame and the crown race on the fork for scoring, pitting, or corrosion. Damaged races will chew through new bearings quickly.
- Full cleaning: Every component gets cleaned of old grease, dirt, water residue, and contamination. The head tube interior is wiped clean. Nothing goes back in dirty.
- Fresh grease and reassembly: We pack the bearings with fresh waterproof grease, reinstall everything in the correct order, and set the preload precisely — smooth and play-free.
- Final adjustment: Stem bolts are torqued to spec, handlebar alignment is verified, and we do a final play check and spin test to confirm everything is dialed.
Signs You Need a Headset Overhaul
A headset overhaul is the right call when the bearings themselves are the problem — not just the adjustment. Here are the signs:
- Notchy or indexed steering: When you turn the handlebars, they want to click into a center position instead of moving smoothly. This is called brinelling — the bearings have worn grooves into the races from sitting in one position under load (common on bikes stored for long periods or ridden mostly in a straight line).
- Grinding or gritty feel: Turn the bars slowly with the front wheel off the ground. If it feels rough, crunchy, or like there’s sand in the bearings, the bearing surfaces are compromised. Water, road salt, and trail grit work past the seals over time.
- Persistent looseness: You’ve had the headset adjusted but it keeps developing play after a few rides. Worn bearings can’t hold preload consistently — they need to be replaced, not re-tightened.
- Creaking from the headtube: A creak that happens when you lean the bike, turn the bars, or push on the handlebars while braking. Dried-out grease and corroded surfaces create friction that causes noise.
- Water exposure: If you ride in rain regularly, pressure-wash your bike, or the bike has been stored outside, moisture has almost certainly gotten into the headset. Even if it feels okay now, preventive maintenance is smart.
- Age: If you ride regularly and the headset hasn’t been serviced in two or more years, an overhaul is good preventive maintenance. Bearing grease breaks down over time regardless of conditions.
Headset Types We Service
We overhaul all types of bicycle headsets:
- Integrated (internal): The most common type on modern bikes. Cartridge bearings sit directly in the head tube — no pressed cups. Found on most carbon and newer aluminum frames.
- Semi-integrated (zero stack): Similar to integrated, but the bearings sit inside cups pressed into the head tube. Common on many mid-range to high-end bikes.
- External (traditional): Threaded or press-fit cups sit outside the head tube with the bearings captured inside. Found on older bikes, some steel frames, and BMX bikes.
- Tapered headsets: Use a larger bearing on the bottom (1.5″) than the top (1-1/8″) for increased stiffness and strength. Standard on most modern mountain bikes and many road/gravel frames.
Each type has its own bearing size and replacement parts. We stock common bearing sizes and can order specialty bearings for less common setups.
